Speed to lead for mortgage: answer first, win the call

Every borrower who fills in a form starts a clock. The loan officer who answers first usually gets the conversation; the others get voicemail.

The research

How fast should a loan officer respond to a lead?

Within minutes, and a human within the hour. In a study of online leads published in Harvard Business Review in March 2011, firms that contacted a lead within an hour were nearly 7 times as likely to have a qualifying conversation as firms that waited one hour longer — and over 60 times as likely as firms that waited 24 hours or more.

Source: Oldroyd, McElheran & Elkington, "The Short Life of Online Sales Leads", HBR, March 2011. Cross-industry data; not mortgage-specific. The same article's audit of 2,241 US companies found 37% responded within an hour and 23% never responded.

Relative odds of a qualifying conversation vs waiting 24+ hours (HBR, 2011)

Within 1 hour~60×
One hour later~8.6×
24+ hours (baseline)1×
Derived from the article's reported multiples: within an hour ≈ 60× the 24-hour baseline and ≈ 7× one hour later (60 ÷ 7 ≈ 8.6). Bars are proportional. Data table: within 1 hour = 60, 2 hours = ~8.6, 24+ hours = 1 (relative).

The cadence we build

Seconds, minutes, the hour, the days

    Seconds

    0–60 seconds

With SMS consent: a personal-sounding text from the LO's number with a calendar link. Without consent: an email.

  2. 02

    Minutes

    2–10 minutes

An email with the documents checklist or guide matched to their quiz answers.

  3. 03

    Within the hour

    ≤ 60 minutes

If nobody booked, a call task with the answers on screen. The AI Engine can answer if they call back first.

  4. 04

    Next days

    Day 1–21

One or two short check-ins, then an educational nurture for "later" borrowers. No pestering.

Where speed is lost

Five places replies get slow

  1. Leads go to an inbox, not a phone. We push notifications to the CRM mobile app and by text.
  2. No consent box, so no text. Every funnel form carries a clear SMS consent checkbox.
  3. Unregistered numbers. Carriers filter unregistered business texts; we help with A2P 10DLC registration.
  4. After-hours gaps. The AI Engine answers calls, chat, texts and DMs while you're off.
  5. Shared leads, no owner. Round-robin routing assigns every lead to one person instantly.

Speed-to-lead questions

What is speed-to-lead?

Speed-to-lead is the time between a borrower raising their hand — submitting a form, finishing a quiz, calling — and your first meaningful reply. The shorter it is, the more likely you are the loan officer they talk to first.

How fast should a loan officer respond to a lead?

As fast as you can without being careless: an automated, personal-sounding text or email within a minute, and a human call within the hour during business hours. Research by Oldroyd, McElheran and Elkington (HBR, 2011) found firms contacting leads within an hour were nearly seven times as likely to qualify them as firms that waited even one more hour.

Is the HBR research about mortgages?

No — it studied online leads across industries, mostly B2B. We cite it because it is one of the few published datasets on response time. Mortgage borrowers often contact several lenders, which makes the principle more relevant, not less, but we do not claim a mortgage-specific multiplier.

Can I text a lead immediately?

Yes, if they gave consent. Automated marketing texts require prior express written consent under the TCPA; our forms include a clear, unticked consent checkbox, and texts go from a number registered for A2P 10DLC.

What if a lead comes in at 11 pm?

The first text or email still goes out (texts respect quiet hours for new outreach in the borrower's time zone), and the AI Engine can answer if they call or message. Your call task is waiting in the morning.

Won't instant texts feel robotic?

Not if they are written well. Ours are short, sound like the LO, reference the borrower's goal from the quiz, and offer one action. They also say plainly how to opt out.

How do you measure speed-to-lead?

The CRM timestamps the submission, the first automated message and the first human contact. Your monthly report shows median time to first human reply, so you can see whether call tasks are being picked up.

Does the AI Engine replace calling leads?

No. It covers the moments you cannot — after hours, during closings — by answering basic questions and booking calls. The loan officer still has the real conversation.
